18 legacy website migrations in 12 months; both blocked workstreams released in 2 weeks

What needed solving.

18 legacy websites were blocking two critical workstreams for three months. Design resource was over-committed and delivery had stalled.

What was done, and how.

The work sits inside a digital transformation programme, with a team of 10 designers and developers.

  • Mapped resource allocation across the team to see where the time was actually going.

  • Restructured the migrations into sequential batches instead of running them all at once.

  • Re-baselined the delivery plan against the capacity that really existed.

  • Briefed Directors to secure alignment on the new sequence.

What changed.
